The key distinction is that the second curve is chosen, not inherited from prior obligations.

The challenge is not opportunity scarcity. It is narrative reconstruction. If the first curve answered the question “Can I build something valuable?”, the second curve must answer a harder one: “Who am I without the company?”

In earlier eras, a strong product could rely on scarcity, brand, or incumbency gaps to find users. That assumption no longer holds. Markets are saturated, switching costs are low, and customer attention is fragmented across platforms and formats. In this environment, distribution is not an accessory to product development. It is the product.

→ Product market fit is increasingly shaped by how efficiently a product moves through channels rather than how elegantly it is designed. A well built product with weak distribution often fails faster than a mediocre product with strong reach and repeatable acquisition loops. This is not a rhetorical claim. Data from SaaS, marketplaces, and consumer start-ups consistently shows that early growth trajectories correlate more with go to market execution than with product differentiation alone.

This shift requires a change in how founders define fit. Instead of asking whether users like the product, the more predictive question is whether the product can be distributed at increasing speed and declining marginal cost. This essay frames that capability as GTM Velocity, abbreviated as GTM V. GTM V measures how quickly a company converts product value into paying users through defined channels.

When GTM V is low, even strong retention cannot compensate for slow acquisition and long sales cycles. When GTM V is high, distribution itself becomes a competitive moat, shaping product decisions, pricing, and even roadmap priorities. And yet, most founders still treat distribution as a downstream problem to solve after the product is finished.
That assumption is the mistake.

This creates a structural problem for AI-first start-ups. Many founders assume that model selection, early access to compute, or rapid feature velocity creates defensibility. In practice, these advantages decay rapidly. What looks like a moat at launch often dissolves as competitors replicate workflows, fine-tune comparable models, or bundle similar capabilities into adjacent products. This phenomenon can be described as differentiation entropy: the natural tendency for visible, model-driven differentiation to diffuse across the ecosystem over time.

Differentiation entropy explains why so many AI start-ups struggle to sustain their initial edge. The faster the underlying technology improves and spreads, the faster surface-level advantages collapse. As models converge in quality and cost, value shifts away from the model layer toward less visible but more durable structures. These include proprietary data generation, deep workflow integration, accumulated user context, and switching costs embedded in daily operations.

The implication is straightforward but uncomfortable. AI parity is not a future risk; it is the default condition. Start-ups that anchor their strategy primarily on model performance are competing in a market with accelerating entropy. Durable advantage comes instead from architecture, incentives, and feedback loops that compound over time.

Most AI start-ups acknowledge this in theory. Few design for it in practice. And that gap explains why many promising AI companies stall just as adoption appears to take off.

By 2020, “asset-light” had hardened into doctrine.

That doctrine is now outdated.

Between 2024 and 2025, hardware has re-entered the venture conversation as an investable category, not because physical products became easy, but because their economics became legible. Prototyping costs have fallen sharply due to accessible PCB fabrication, rapid-turn contract manufacturing, and globalized design-for-manufacturing services. At the same time, the proliferation of vertical AI chips, edge inference modules, and standardized sensor stacks has shortened hardware development cycles that once took years into quarters.

The deeper shift is structural. The most compelling hardware start-ups are no longer “device companies.” They are full-stack businesses that integrate hardware, software, and data into a single economic system. The device anchors distribution. Software captures recurring value. Data compounds defensibility. In this model, hardware is not the margin constraint, it is the wedge.

This changes how risk, scale, and return should be evaluated. Unit economics no longer peak at launch. Margins improve post-deployment. Scale is achieved through modularity and iteration, not brute-force manufacturing expansion. Investors still applying 2015-era hardware heuristics systematically misprice these businesses.

Founders view it as partial risk offloading in an environment where exits may take a decade. Employees observe it with mixed reactions. The public markets eventually price all of it.

This shift introduces a new category of ethical tension. The conventional view linked liquidity to demonstrated value creation. The contemporary model allows liquidity to precede proof of product-market fit, institutional stability, or reliable revenue.
